Why GenAI Drops the Ball

The Goldfish Effect, The Next Word Trap, and Token Laziness

For those of us in high-stakes B2B strategy and market research, the promise of Generative AI is often interrupted by a frustrating reality: the "hallucination" or the missed step. You provide a complex, multi-layered SOP for a research topic, transaction or a nuanced deliverable, only to find the AI has drifted off-course by step four or flat out given you the incorrect information.

I recently pressed Gemini on why it kept missing critical requirements during a deep dive into a multi-step project. The answer was illuminating: It isn’t thinking; it’s predicting.

While GenAI can sound incredibly confident and fluent, its "goal" is to find the most statistically likely next token (a mathematical "chunk" of characters), not necessarily the most logically accurate one. To use these tools effectively, we must understand the three technical bottlenecks that cause AI errors.

1. The "Next Word" Trap: Probability vs. Logic

At its core, a Large Language Model (LLM) is a probabilistic engine. When you ask it to solve a problem, it isn't "reasoning" through a mental model. Instead, it is calculating the statistical probability of the next word based on the patterns in its training data.

The trap occurs because "fluent" does not mean "correct." When an AI is deep in a sentence, it can lose the "bridge" back to your original requirements. It prioritizes the flow of the prose over the rigidity of your constraints. This is why you will rarely get a truly "original" thought out of GenAI; it is fundamentally wired to provide the most average (statistically likely) response.

2. The "Goldfish" Effect: Contextual Drift

In long, iterative threads, we often experience the "Goldfish Effect." While modern models have massive "context windows," they still suffer from what researchers call "lost in the middle."

As a conversation builds on itself, your initial instructions—the "North Star" of your project—can drift out of the AI’s immediate active processing priority. The model begins to prioritize the most recent message over the foundational SOP you provided at the start. Without constant re-anchoring, the AI loses the "why" behind the "what."

3. Token Laziness: The Efficiency Bias

Models are trained for efficiency. In the world of compute costs, every "token" (roughly 0.75 words) costs energy and time. Consequently, models are often reinforced to be concise.

"Token Laziness" happens when the model assumes a detail is implied or summarizes a complex process to save space. It fails to recognize the mechanical necessity of a specific step because it perceives that step as "conversational fluff." In a market research report or a financial audit, that "lazy" omission can result in a significant business risk.

Moving from "System 1" to "System 2" Thinking

In psychology, Nobel laureate Daniel Kahneman popularized the concept of System 1 (fast, intuitive, and prone to error) and System 2 (slow, analytical, and rule-based).

  • GenAI is System 1. It is incredibly fast at pattern matching at a massive scale, but it is inherently prone to "shortcuts." In fact, AI isn't "thinking” at all. What it is doing is high-dimensional statistical mapping. While it mimics the output of human thought, its internal process is entirely mathematical.

  • Knowledge Workers are System 2. Our value comes from 10,000+ hours of "strategic synthesis", the ability to find the signal in the noise through thorough, rule-based analysis.

AI currently lacks a native System 2. It doesn't have a built-in "logic checker" that stops and says, "Wait, does this math actually work?" or "Does this recommendation violate the client's brand safety guidelines?" When we use GenAI, we are essentially trying to force a System 1 machine to simulate System 2 logic. To bridge that gap, we must become the "Audit Layer."

How to "AI-Proof" Your Strategic Work

To get the best results, you cannot treat GenAI as a "set it and forget it" tool. You must force the audit.

  • Deploy "Hard Constraints": Don't just ask for a list. Use commands like: "Do not stop until you have listed all 5 steps with detailed explanations. Do not summarize."

  • The "Copy-Paste" Command: Asking the AI to provide the final output in a "cheat sheet" or "raw data" format often triggers a mode that prioritizes completeness over conversational filler.

  • The Recursive Audit: Before finishing a thread, ask the AI: "Check this output against my original requirements in message #1. Did you leave anything out? Explain the logic behind any omissions."

The Bottom Line

In an era of automated outputs, our value has shifted from content production and analysis to strategic architecture. We aren't here to generate high volumes of information; we are here to provide the nuanced interpretation and ethical oversight that turns data and synthesis into a defensible brand advantage. Our ability to handle ambiguity, navigate ethical boundaries, and provide the accountability that AI lacks sets us above it.

GenAI is a powerful engine, but it still needs executive level direction and guardrails. By understanding the "Goldfish Effect" and the "Next Word Trap," we can turn these tools from unpredictable liabilities into powerful multipliers for our strategic experience.
